Once with an off-the-shelf solution that was supposed to "scale effortlessly" (spoiler: it didn’t), and once with a custom-built ERP that made me question every decision I’ve ever made including my college major.

But before I dive too deep into my ERP therapy session, let’s break this down the way I wish someone had done for me before I made a six-figure mistake.

The Temptation of the Off-the-Shelf ERP: Like Buying a Frozen Pizza

When we first started scaling our business, we were on fire—like Shark Tank application kind of fire. And we needed an ERP system yesterday. That’s when Off-the-Shelf ERP came waltzing in, shiny and seductive, promising quick implementation and proven reliability.

Off-the-shelf ERPs are like frozen pizzas. Cheap, fast, and get the job done for a while. But you better not be lactose intolerant, gluten-sensitive, or, I don’t know, require three warehouse locations with different tax rules, because that "fast setup" suddenly needs 47 plug-ins and a PhD to configure.

We picked a well-known brand (I won’t name names, but it rhymes with “Zap”) and within a month we realized: it didn’t play well with our CRM, our reporting was a nightmare, and customizing anything felt like trying to teach a cat to do taxes.

The Harsh Reality of Going Custom

It sounded amazing. Like tailoring a suit instead of buying one off the rack. Except... it turns out tailoring is expensive. And slow. And you’ll need to visit your tailor 43 times and he’ll still sew the buttons in the wrong place.

    If you’ve got custom operations or legacy systems, off-the-shelf might choke on them. If you’re fairly standard, don’t overcomplicate it—buy the frozen pizza.

  • What’s your budget really?
    Custom is expensive up front. Off-the-shelf is sneaky expensive over time with licenses, upgrades, and surprise consultant fees (ask me about the $12,000 "integration assessment" that did nothing).

  • How fast do you need it?
    Off-the-shelf wins for speed. Custom wins for control eventually.

  • Do you have in-house tech talent?
    If you don’t have someone who speaks fluent ERPese, custom can turn into a full-time babysitting gig.

A Real-Life Example That Still Haunts Me

It started with excitement, hope, a budget, and a dream. We were a fast-growing company with big plans and bigger spreadsheets. So naturally, someone (probably me) said, “We need an ERP system!”

And thus began a two-year odyssey of decisions, delays, and discovering that choosing the wrong ERP can be more painful than a breakup in your thirties.

When Off-the-Shelf Feels Like Buying Jeans from the Mall

It looked good. It came highly recommended. Big names were using it. The demo was slick, the sales rep was charming (suspiciously charming, now that I think about it), and the brochure said we could go live in 90 days.

Spoiler alert: we did not go live in 90 days. We went live in 273 days, and with about 17 Excel workarounds still duct-taped to our processes.

The issue wasn’t that the system was bad. It was just... not made for us. We spent more time tweaking our operations to fit the software than the other way around. It was like being told to change your personality so your shoes fit better.

Custom ERP: Build the Monster You Can Live With

Now, I’ll admit: building a custom ERP felt like launching a startup inside our existing business. We needed developers, project managers, and more meetings than I care to remember. It was equal parts exciting and horrifying.

We had dashboards that actually meant something. Our reporting didn't require black magic. And get this—our system worked exactly the way we worked. Revolutionary, I know.

But make no mistake: building a custom ERP is not for the faint of heart. If your team isn’t aligned, your processes aren’t documented, or your budget is held together by wishful thinking—don’t do it. It will eat your soul.
